For a new vertical or list, we recommend starting with 1,000 leads per campaign. That's enough volume to identify what actually resonates with your audience without burning through budget on a hypothesis.
Why 1,000 Isn't Arbitrary
Most cold outreach campaigns take 4 to 6 weeks to hit their stride. In that window, you need enough leads to establish signal. With 500 leads, a single bad data source or misaligned targeting skews your results. With 1,000, patterns emerge. You'll see which message variants get replies, which titles are actually your buyer, which companies bite. That clarity is what separates "this vertical doesn't work" from "our targeting was off."
The Economics Math
If you're paying $0.50 to $2 per lead depending on enrichment depth, 1,000 leads runs $500 to $2,000 in list acquisition. Over a 5 to 8 week campaign, that's not a rounding error, but it's also not a make-or-break bet. We typically see reply rates of 5 to 15% on cold outreach to well-targeted accounts. At that range, 1,000 leads gives you 50 to 150 conversations. Even with a 30% meeting-to-qualified-pipeline conversion, you're looking at 15 to 45 qualified meetings from one list.
What Changes at Smaller Volumes
If you send 500 leads and hit a 7% reply rate, that's 35 conversations. It's possible, but you're one bad data source away from wondering if you picked the wrong market. At 250 leads, noise overwhelms signal. At 2,000 to 3,000, you've got excellent data but the campaign timeline stretches and you're burning capital on what might already be a proven vertical.
How We Scale After
Once we've proven a vertical works, scaling is the easy part. We'll run parallel lists to the same audience, layer in different message angles, or open up adjacent titles. But that only makes sense after 1,000 leads have shown us what works. Jumping straight to 5,000 before validating your angle wastes money on scaling the wrong thing.
Data Over Instinct
We've seen teams burn through 5,000 leads on a "hot vertical" that had good targeting but bad messaging, and seen others nail a skeptical market with 1,000 leads and a sharp value prop. The list size isn't the variable. The variable is whether you have enough data to separate "this market doesn't work for us" from "our approach needs tuning."
The Time Factor
One more thing: 1,000 leads across a 5 to 6 week campaign averages 200 per week. That's a manageable volume for us to sequence, monitor reply rates, and iterate. Slower than that and you're extending your time to signal. Faster and you risk overwhelming your team's ability to follow up on replies.
